How to organise WhatsApp Business chats so nothing waits till morning

To organise WhatsApp Business chats, sort them by whose move it is, not by who the customer is. Make three lists in the free app: Our move, Their move and Done. Every open chat goes into exactly one. Before you close for the day, the Our move list should be empty. Setting it up takes about 15 minutes. Leave the auto-created lists switched off for now, because turning them on can stop your away message and disconnect WhatsApp Web.
It is 08:30. You open WhatsApp and scroll. Somewhere in there is the woman who asked about Thursday, the man who wanted a price, and the supplier who said he would confirm.
You rebuild the day from memory before you have done any of it. That is the second of the Four Moves we see in almost every small business in Malta. The message came in while you were on the job. The next morning, the thread has to be found again.
Why a WhatsApp inbox loses track by itself
WhatsApp sorts chats by the last message. That is all it knows. A customer who wrote at 22:00 sits on top. A customer you promised a reply to at 11:00 has already slid down under six newer chats.
The order on the screen tells you what is recent. It does not tell you what is waiting on you. So the job of remembering falls back on your head, which is exactly where the week was already leaking.
What WhatsApp Business gives you for free
The app has four tools for this. Each one helps a little. None of them says whose move it is.
- Default lists. Swipe down on the Chats tab and you see All, Unread, Favourites and Groups. These are filters, and you cannot reorder the chats inside All, Unread or Groups.
- Custom lists. You name a list, add chats to it, and tap it to see only those chats. On Android: tap and hold a chat, then Add to list.
- Pinned chats. Up to three chats stay at the top. Three is useful for a supplier or a partner. It is nowhere near enough for customers.
- Mark as unread. A quick way to leave a note to yourself. It clears the moment anyone opens the chat, including someone on WhatsApp Web.
If your app still says Labels instead of Lists, that is normal. WhatsApp is moving labels to lists gradually. They do the same job.
Whose Move: three lists and one rule
We call it Whose Move. Every open chat sits in one list that says who has to do the next thing. Not what kind of customer it is. Not which service they asked about. Just who owes the next message.
- Our move. The customer is waiting on you. A question, a quote, a time. This is the only list that costs you money when it grows.
- Their move. You answered, and now you are waiting on them. A confirmation, a photo of the job, a yes to the quote.
- Done. Booked, paid, answered, or a clear no. Nothing left to do.
The rule: a chat moves list every time the ball changes side. You reply, it goes to Their move. They reply, it comes back to Our move. That takes one tap each time.
Why not sort by customer type instead
Most advice tells you to make lists like “New customer”, “VIP” or “Pending order”. Those are fine for sending an offer to a group later. They do not help you on a Tuesday afternoon.
A “VIP” list shows you who matters. It does not show you who is waiting. A regular client in that list who asked for Saturday two hours ago looks exactly like one who is happily booked. Whose Move answers the only question that matters mid-job: is anyone waiting on me right now?
How to set up Whose Move today
About 15 minutes on the main phone. Nothing to buy.
- Create the three lists. Open Settings, then Lists, then New list. WhatsApp needs at least one chat to create a list, so add a recent chat to each one as you go.
- Sort only what is open. Go through the last week of chats. Anything still waiting on you goes to Our move. Anything waiting on them goes to Their move. Leave old chats alone.
- Put Our move first. In Settings, then Lists, drag Our move to the top so it sits next to All.
- Do the closing sweep. Before you shut for the day, tap Our move. Answer each chat, or send one line that says when you will. Then move it to Their move. The list should be empty when you leave.
For the one line, use the same shape every time. Ours is the Three-Line Reply: what you can do, the one thing you still need, and a time. Save it as a quick reply and the sweep takes minutes, not an evening.
The Their move list is where the money is
Our move stops you forgetting people. Their move stops people forgetting you. Once a week, open it and look at anything older than three days.
Those are the quotes with no answer and the bookings nobody confirmed. One short follow-up, then either Done or back to Our move. That is the same moment we write about in following up a quote, and it is the one most owners skip because they cannot find the chat.
The setting to leave switched off: auto-created lists
WhatsApp Business offers automatic events, shown as auto-created lists under Tools, then Lists. It labels orders and leads in your chats by itself. It sounds like the answer. For most small businesses in Malta, it is not the place to start.
WhatsApp’s own help page lists what changes when you turn it on:
- It may affect greeting and away messages, broadcast lists, disappearing messages, and editing or deleting messages.
- It disconnects every linked device, so WhatsApp Web on the shop laptop logs out.
- Your customers see a line saying the business uses a secure service from Meta to manage the chat.
If your away message is what covers you after 18:00, losing it costs more than any list saves. You can switch the feature off again, but sort by hand first. Automating a mess only makes the mess faster.
If more than one person answers
Whose Move works the same on a shared number. Lists show on every linked device, so the receptionist on the laptop sees the same Our move as the owner on the phone. What it does not settle is which of you takes a chat. For that, pair it with One Chat, One Name.
One thing to do today
Make the Our move list and put every chat that is waiting on you into it. Just that one list. Tonight, before you close, empty it. Tomorrow morning you open WhatsApp and there is nothing to rebuild.

Unread clears as soon as anyone opens the chat. It also cannot tell a chat waiting on you from one waiting on the customer.
